A Black Friday banner can attract attention. What happens after a shopper clicks it determines whether your store is ready: can they find the right product, understand the offer and complete their order without confusion?
This Shopify Black Friday checklist is designed for small stores preparing for the 2026 shopping season. Start with a manageable selection of products and one clear offer, then work through the customer journey from the first advertisement to the delivery update.
Key dates: Black Friday is Friday, November 27, 2026. Cyber Monday follows on Monday, November 30, 2026. Choose your own sale window and state its time zone clearly wherever you promote it. Check the 2026 dates.
1. Set an offer your margins can support
Decide what you want the promotion to achieve: introduce new customers to a bestseller, sell a useful bundle or reduce slow-moving inventory. That decision should determine which products receive an offer.
Calculate the amount left from an order after the discount, product cost, payment fees, packaging and any shipping you pay. Then decide how much of that amount you can spend to acquire the customer.
Illustrative example: A $50 item with 20% off sells for $40. If product cost is $20, packaging and shipping cost $5, and payment fees are assumed to be $2, that leaves $13 before advertising, returns and overhead. Spending $8 to acquire that order leaves $5 before those remaining costs. Use your actual numbers before choosing a discount.
Shopify supports discount codes, automatic discounts and individual sale prices. A percentage reduction is only one option; a useful bundle or a shipping offer may fit your products better.
2. Create one clear route to the sale
Build a focused sale collection and link to it from your homepage, navigation and campaign messages. Put the strongest, well-stocked products near the top. A customer who clicks an advertisement for a specific item should land on that item or the relevant collection.
- State which products qualify, how the offer works and when it ends.
- Make any minimum spend or exclusions easy to find.
- Check that the promotion shown in your banner matches the price and conditions at checkout.
- Use a genuine previous price for a savings comparison; do not invent a higher price to make the offer look larger.
3. Make product pages answer buying questions
Review the pages you plan to promote on a phone. A useful first screen shows the product clearly, identifies the selected variant and makes the price and purchase button easy to find.
Use consistent product photographs, close-ups of important details and descriptions that explain size, material, compatibility or what is included. For a phone case, for example, the exact supported phone model matters more than another “premium quality” claim. Our guides to Shopify product descriptions and clean product photo backgrounds can help with this review.
Check mobile menus, variant selectors and pop-ups too. An offer overlay should not cover the size selector, cart controls or customer support link.
4. Test the complete offer at checkout
Do not assume two discounts will work together. Shopify discount combinations depend on eligibility and the combination settings for each discount. Try the exact carts that shoppers are likely to build.
- A qualifying product with the intended discount.
- A cart just below and just above your minimum spend.
- A sale item combined with a full-price item.
- The sale offer alongside an existing welcome code.
- A delivery address in each market you actively serve.
Then follow Shopify’s test-order guidance to check payment, shipping, notifications and order handling. Payment-provider test mode prevents live purchases, so schedule testing carefully and turn it off before reopening checkout to customers. Real payment tests can incur processing fees.
5. Match stock and delivery promises to capacity
Check stock at the variant level. A product can look available while the popular size or colour has already sold out. Confirm supplier lead times and decide in advance how you will handle an unavailable item.
Keep dispatch time separate from transit time. Shopify’s delivery-date tools can use fulfillment and transit information to help set customer expectations. Base your promises on the service you can actually provide during the sale.
If you sell to both the USA and UK, review the shipping options and delivery messages for each market. Prepare short support replies for order tracking, delayed parcels and address changes, and make the applicable returns information easy to find.
6. Give every campaign the same clear message
Prepare a small set of messages: an announcement, the sale launch, a reminder and a final notice if the deadline is genuine. Each should explain the offer, name the relevant products and link to the correct destination.
Keep the website banner, email, social post and paid advertisement consistent. Send marketing messages only to appropriate opted-in audiences. After purchase, prioritize useful order and delivery updates instead of repeating the same acquisition offer.
For a small advertising budget, start with a narrow product focus and a defined spend limit. Check the landing page and purchase measurement before adding more campaigns. A larger audience is not useful if the promoted product is unavailable.
7. Measure orders and costs, then fix the main issue
Keep a simple daily record of advertising spend, orders, sales after discounts, refunds and the costs you can attribute to those orders. Ad-platform revenue alone does not tell you whether a promotion made money.
Use the customer journey to investigate problems. If shoppers view products but rarely add them to the cart, review the product information and offer. If carts reach checkout but orders do not follow, check shipping surprises, discount errors and payment issues. Avoid changing every part of the campaign at once.
A four-week preparation plan
Use the dates below as a working schedule. Inventory with a long supplier lead time may need to be ordered earlier; a shorter runway means reducing scope and fixing the most important problems first.
| When | Priority | Ready when |
|---|---|---|
| Oct 26–Nov 1 | Offer and stock | Products, costs, quantities and sale dates are agreed. |
| Nov 2–8 | Store pages | Sale collection, photos, descriptions and mobile layout are ready. |
| Nov 9–15 | Checkout and operations | Discounts, payments, shipping and support replies have been checked. |
| Nov 16–22 | Campaign preparation | Messages, links, budgets and measurement are reviewed. |
| Nov 23–26 | Final review | The full buying journey works and each task has an owner. |
| Nov 27–30 | Monitor the sale | Stock, spend, orders and customer messages are checked regularly. |

Frequently asked questions
Do I need a storewide discount?
No. A selected-product offer can be easier to explain, test and manage. Choose the structure that fits your stock, costs and campaign objective.
Is it too late to prepare in late October?
There is time for a focused store and campaign review, but supplier lead times can be the limiting factor. Prioritize products already available and avoid committing to a major rebuild unless there is a clear need.
Should I redesign the store right before the sale?
Fix problems that prevent customers from buying first. Larger design changes need enough time for mobile, checkout and app testing. Keep a recoverable copy of the existing theme before changing it.
